Gulf Atlantic Seafood is a high-volume wholesale importer and distributor managing millions of pounds of inventory through warehouse and drop-ship operations. As the business grew, spreadsheet-driven workflows and legacy cost calculations created significant operational inefficiencies and inaccurate profitability reporting. We developed a modern ERP-style operations platform that centralizes purchasing, receiving, inventory tracking, sales management, invoicing, receivables, payables, and financial reporting. The system introduced a FIFO-based landed cost engine, lot-level traceability, and advanced operational dashboards that ultimately revealed a hidden 20-point margin discrepancy across $29M in revenue. The result is a scalable, accuracy-first platform that provides complete visibility into inventory movement, financial performance, and operational workflows while supporting future business growth.

Key Challenges

Gulf Atlantic relied on disconnected spreadsheets, email threads, and legacy inventory systems that created inaccurate cost calculations, fragmented operational visibility, and difficult financial reconciliation processes. Weighted-average costing distorted profitability, drop-ship orders lacked proper cost attribution, and inventory, receivables, payables, and purchasing data existed across multiple disconnected systems.

Our Solution

We designed and developed a custom operations platform that unifies purchasing, receiving, inventory management, sales, invoicing, receivables, payables, and reporting into a single system. The platform introduced a FIFO-based landed cost engine, lot-level inventory traceability, role-based access controls, and advanced financial reporting, ultimately uncovering a hidden margin discrepancy of nearly 20 percentage points across $29M in revenue.
